What Does an AI Consultant Do?

Yuliya Halavachova ·

An AI consultant helps a company decide where AI creates real value, then designs how to build it. That spans strategy and use-case selection, architecture for LLM, RAG and agent systems, evaluation, production deployment, and hiring or training the team that will run it. The work ranges from a two-week architecture review to months of hands-on delivery alongside your engineers.

The short version: an AI consultant makes decisions cheaper to get right. The long version is below.

What an AI consultant actually does day to day

The job is mostly decisions, not code — though the best consultants write code too.

In practice, an engagement usually involves some mix of:

Most consultants weight these differently. Some are strategy-only and stop at the roadmap. Others, like me, work across the full arc from decision to deployment.

Where an AI consultant adds the most value

Three points in a project tend to justify outside help:

At the start, before architecture is locked in. The cost of an architecture mistake in an AI system is high — it usually surfaces months later as an evaluation problem, a cost problem, or a rewrite. A short engagement at the beginning is cheaper than a long one after the fact.

Before a significant commitment. A funding round, a vendor contract, a major release, or a decision to scale usage. An independent review at these points is often the cheapest insurance available.

When the team is being built. Hiring for AI roles is hard, and the failure modes are expensive. Someone who has run AI teams can help define roles, design interview loops, and set up the practices that keep quality from drifting.

Where an AI consultant adds the least value

Being honest about this is part of the job:

A consultant whose engagements never end is not a good consultant. The aim is to leave your team able to continue without one.

How to tell a good AI consultant from an expensive slide deck

Four signals worth checking:

  1. They ask about your data and your team first. AI capability is downstream of both. Anyone jumping to model choice before understanding your data is selling something.
  2. They talk about evaluation early. If quality can't be measured, it can't be improved — and most AI projects fail at this point, not at the model. (More on this in how to evaluate AI agents.)
  3. They have run systems in production. Building a demo and operating a system are different skills. Ask what they have had to keep alive.
  4. They are specific about what they won't do. A consultant who can't name the limits of their own usefulness is not giving you advice, they are giving you a proposal.

How AI consulting differs from AI development

AI consulting focuses on decisions: what to build, how to architect it, how to evaluate it, and who should build it. AI development is the implementation itself.

Many consultants do both. I do — advisory engagements, and hands-on design and prototyping alongside your engineers where that is the faster route. But the distinction matters when you are scoping: you are usually buying judgement, not capacity.

When to hire one

Hire an AI consultant when the cost of a wrong decision is higher than the cost of the advice. That is most often at the start of a project, before a major commitment, or when you are building the team that will own the work.

If you already know what to build, how to evaluate it and who will run it, you probably don't need one.

Frequently asked questions

What does an AI consultant do?

An AI consultant helps a company decide where AI creates real value and designs how to build it — from strategy and use-case selection to architecture, evaluation, deployment, and team enablement.

How much does AI consulting cost in the UK?

It depends on scope. A focused piece of work such as an architecture review is usually quoted as a fixed engagement, while ongoing advisory or hands-on delivery is priced by the day or on a retainer.

Do I need an AI consultant or can we build in-house?

Most companies should end up owning their AI systems in-house. A consultant is most useful at the start, to avoid expensive architecture mistakes, and at key checkpoints such as a first production launch.

What is the difference between AI consulting and AI development?

Consulting focuses on decisions — what to build, how to architect and evaluate it, who should build it. Development is the implementation. Many consultants do both.

How long does a typical engagement take?

An architecture review or strategy sprint usually takes one to three weeks. Designing and prototyping an LLM or RAG system typically takes four to eight weeks. Ongoing advisory runs month to month.
